A cause & effect diagram is an organized brainstorming tool. Organization is derived from placing brainstorming ideas into the appropriate portion of the diagram. The sample diagram will assist with the explanation.

The diagram is often called a fishbone diagram. Each of the "Major bones" is assigned a predetermined category (i.e. people), to record all ideas that are related to the quality issue (in the head of the fish).

As an example, a group brainstorming potential causes of excessive scrap in a manufacturing unit may create the following list (category in brackets):

  • inconsistent application of manufacturing procedures (method)
  • One new, inexperienced operator (People)
  • high humidity in the plant (environment)
  • incoming raw materials are poor quality (materials)
